Leadership Coaching for Experienced Leaders

Leadership doesn’t get easier as you rise. It gets more complex.

At senior levels, the challenge is rarely a lack of skill or experience. It is making difficult calls with incomplete information, managing competing priorities, influencing people who may not report to you, and staying measured when a lot rides on your decisions.

There is another change that comes with seniority: fewer people around you may be willing to give completely candid feedback.

That is where working with a leadership coach in Delhi, in person or virtually, can help.

Coaching is not about fixing something that is broken. It creates structured space to think out loud, question assumptions, look at a situation from different angles and decide how you want to respond.

What Leadership Coaching Helps With

Useful coaching stays close to your real work.

It could be a difficult conversation you have been avoiding, a decision that keeps getting delayed, a stakeholder you cannot quite read, or a team that is not responding the way you expected.
Some of the areas I commonly work on with leaders include:

  • Making difficult or high-stakes decisions
  • Managing conflict and difficult conversations
  • Stepping into a larger leadership role
  • Building influence and executive presence
  • Leading teams through uncertainty and change
  • Improving delegation and accountability
  • Managing competing expectations from teams, peers, boards or founders

Good coaching does not hand you more answers. It helps you think more clearly and see choices you may not have considered.

Often, the situation itself is only part of the problem. The assumptions we make about it β€” what someone meant, what may happen next, or what we believe we should do β€” can shape our response just as strongly.

Separating what we know from what we are assuming can be surprisingly useful.

This is particularly relevant when dealing with difficult stakeholders or senior colleagues. I have written separately about managing up when you have a difficult boss, where changing how you approach the relationship can sometimes be more useful than waiting for the other person to change.

Why Experienced Leaders Still Get Stuck

Experience builds patterns.

Some of those patterns are exactly what made us successful. But what works at one stage of a career may not work equally well at the next.

A leader who succeeded by moving quickly may enter a role where consultation matters more. Someone who built credibility by remaining deeply involved may find delegation difficult as the team grows. A highly analytical leader may keep looking for certainty when the situation actually requires judgement.

Often, a strength that served you well earlier simply needs to evolve.

Take difficult conversations.

Instead of asking:

“Why am I so bad at difficult conversations?”

it can be more useful to ask:

“What am I assuming will happen if I have this conversation?”

“What am I actually trying to achieve?”

“What other ways could I approach it?”

That changes the conversation from judging yourself to working out what to do next.

The same is true of visibility and influence. Doing good work is important, but senior roles often require people to communicate their thinking and contribution more consciously. I have explored this further in Good Work Isn’t Enough: Why Speaking Up Drives Career Growth.

A Simple Coaching Framework

One framework I often use is the GROW model because it gives a coaching conversation structure without making it rigid. The model moves through Goal, Reality, Options and Way Forward.

  • Goal β€” What are you trying to achieve?
  • Reality β€” What is happening now? What have you already tried?
  • Options β€” What different ways forward are available?
  • Way Forward β€” What will you actually do, and by when?

Take a leader who says:

“My team isn’t taking enough ownership.”

My first instinct would not be to start solving for the team.

I would want to understand what “ownership” means to that particular leader.

What decisions are people expected to make independently? Where is the team already taking ownership? Have those expectations actually been communicated? What happens when someone makes a mistake? How much room is the leader genuinely giving people to decide?

Quite often, the original problem changes shape once you start asking those questions.

Turning Insight Into Action

Understanding something is useful. Eventually, though, something has to change in what you do.

A leader may already know that they need to delegate more, communicate earlier, speak up in meetings or stop avoiding a particular conversation.

Knowing it and consistently doing it are different things.

So coaching also looks at what is getting in the way.

Is it a skill that needs developing? A resource you do not have? An assumption you are making? A concern about how someone else may react?

The next step then needs to become specific.

For example:

“I want to communicate better”

is difficult to act on.

It could become:

“In my weekly leadership meeting, I will communicate our three current priorities, explain what has changed since the previous week and check that each team lead is clear about what it means for their team.”

Now there is something concrete to work with.

This emphasis on making outcomes specific and observable is also reflected in the coaching frameworks I use, which encourage clients to define what they will actually see, hear or do differently once progress has been made.

It is also why I believe leaders do not need to have every answer before they move. Sometimes clarity comes through taking the next sensible step rather than waiting until the entire path is visible. I explore that idea further in You’ll Never Have All the Answers.

When Coaching Can Be Useful

There is no single right moment to work with a coach.

It may be useful when:

  • Your responsibilities have grown faster than your time to reflect
  • You are stepping into a new leadership or CXO role
  • Your decisions have become more complex
  • The same team or people challenges keep resurfacing
  • You are reacting more than you would like to
  • You need to influence people without formal authority
  • You are navigating organisational change
  • You are doing well but sense that the way you have led so far may not be enough for what comes next

Sometimes the more useful question is not:

“What am I doing wrong?”

but:

“What does this next stage require from me that the previous one did not?”

Choosing a Leadership Coach

Credentials and experience matter, but so does fit.

If you are considering working with a leadership coach in Delhi or an executive coach in Delhi, I would look for someone who:

  1. Understands the level of complexity you are dealing with
  2. Challenges your thinking rather than simply giving advice
  3. Has a clear way of moving from conversation to action
  4. Creates enough confidentiality for you to discuss sensitive situations openly
  5. Is someone you can trust and respect

A discovery conversation is often the easiest way to assess that before committing to a longer coaching engagement.

About Preeti Saigal

I am Preeti Saigal, a Happiness & Growth Coach with more than 20 years of corporate and entrepreneurial experience.

I also work with senior professionals, leaders and entrepreneurs on leadership, career growth and executive challenges.

My approach draws on Positive Psychology, Cognitive Coaching and solution-focused frameworks. I help clients clarify what they are trying to achieve, understand what may be getting in the way, consider different ways forward and turn that thinking into practical action.

A large part of leadership is also about understanding context. The same behaviour can work very differently depending on the people, environment and situation involved β€” something I discuss in Meaning Lives in Context.

The aim is that over time, clients become better able to work through complex situations independently.

If you are looking for a leadership coach in Delhi, an executive coach in Delhi, or leadership coaching support virtually, I offer a confidential discovery conversation to understand what you are working through and see whether we are a good fit.

FAQs

What is the difference between leadership coaching and executive coaching?

There is considerable overlap. Executive coaching generally works with senior leaders, founders and CXOs dealing with organisational, strategic and stakeholder complexity.

Leadership coaching can support professionals across a wider range of leadership levels who want to strengthen how they lead, communicate, influence and make decisions.

Is leadership coaching only useful when something is going wrong?

No. Coaching can be equally useful during growth, promotion, increased responsibility or organisational change. Many leaders use coaching because they want to lead more deliberately rather than waiting for a problem to become serious.

What happens during a leadership coaching session?

We usually work through a current leadership issue or desired outcome. That may involve examining the situation, assumptions, possible choices, barriers and what you want to do next. Structured frameworks or reflection exercises can be used where they add value.

How many coaching sessions will I need?

It depends on what you want to work on. Some questions become clearer within a few focused sessions. Leadership behaviours or patterns that have developed over time may benefit from a longer engagement.

How do I know whether a leadership coach is right for me?

One useful test is whether the conversation helps you think differently. You should feel understood, but you should also expect to be questioned and challenged. A discovery conversation is usually the best way to assess the fit.
